摘要:广汽传祺近年来快速发展,销量屡攀新高,现有工厂已经达成设计标准产能,仍远不能满足市场需求,同时新工厂尚在规划建设中。迫切需要挖掘现有工厂的生产极限,最大限度满足市场需求。整车制造一部通过长期深度挖掘产能极限的探索和实践,行业内首次成功实现整车工厂长时间连续运行“三班两运转”生产体制,在不实施任何投资和技术改造的前提下,直接将原有工厂生产能力提升约50%。文章对整车制造一部两年来在探索和实践“三班两运转”生产体制过程中遇到的设备管理课题及解决方案进行总结和整理。

Exploration and practice of capacity mining in automobile manufacturing

Abstract:GAC motor has developed rapidly in recent years, and its sales volume has reached new highs. The existing factory has reached the design standard capacity, which is still far from meeting the market demand. At the same time, the new factory is still under planning and construction. There is an urgent need to tap the production limit of the existing factories to meet the market demand to the maximum extent.Through the exploration and practice of long-term deep excavation of capacity limit, the Manufacture Division 1 has successfully realized the "three shifts and two operations" production system of long-term continuous operation of the whole vehicle factory in the industry for the first time, and directly increased the production capacity of the original factory by about 50% without any investment and technical transformation. This paper summarizes and sorts out the equipment management problems and solutions encountered in the process of exploration and practice of "three shifts and two operations" production system in the past two years.
